Before transforming data, you have to diagnose it

A structured diagnosis of the real state of data — architecture, governance, quality, DataOps and exploitation — that produces a target architecture, comparative scenarios and a prioritized roadmap. The executive piece that opens any serious data transformation, contractable as a stand-alone service or as a formal entry to DATUM.

When it makes sense to contract it

Data transformation cannot be planned without diagnosis

The signal does not come from the technical backlog. It comes from investments debated without common criteria, from projects that don't move forward, and from decisions postponed for lack of structured information.

Starting point without shared reading

Projects have been done, tools bought and teams created. But a structured view that says what works, what needs adjustment and why is missing. The Assessment builds that reading.

Investments without a solid base

Discussions go on about tools, platforms or projects without a clear criterion of what's missing, what's redundant and what depends on what. Each meeting changes the priority.

Each area has its own reading

Business blames technology. Technology blames data quality. Operations points at processes. No one has the same picture of the real state.

Previous transformations that didn't land

Governance projects, analytics platforms, quality initiatives that didn't deliver impact because there wasn't a clear base to build on.

Diagnosing well is the first architectural decision.

Without a verified AS IS there is no defensible TO BE.

What the Data Platform Assessment is

The formal phase of definition, validation and landing of the target model

The Assessment is the formal entry phase to a serious data transformation. It captures the real state of the ecosystem through interviews, document review, technical inventory and structured diagnosis. It does not produce a report, it produces an executive decision base: what's there, what's missing, what's redundant and in what order to act.

Anteodata frames it as a service that can be contracted standalone — to clarify the state and define the roadmap — or as a formal entry point to DATUM, in which case part of the amount is credited if the client signs the product. Same methodology, same depth, two commercial doors depending on the maturity of the conversation.

Principles

What our Assessment rests on

01
AS IS verified, not declared

The initial picture is built with technical evidence and structured interviews. The AS IS narrated by a single area is not accepted. If something cannot be verified, it is documented as a hypothesis.

02
Adoptable TO BE

The target architecture is designed to be executable with the client's resources. If it cannot be implemented with the real teams and budget, it is not a useful TO BE.

03
Scenarios, not single recommendation

Where there is a relevant architectural decision, alternative scenarios are presented with objective criteria. The final recommendation is the client's, not the consultant's.

04
Roadmap with explicit criteria

Value, risk, cost, dependency and adoption capacity. The five criteria are documented, applied and respected in each backlog decision.

05
Quick wins from the first month

The roadmap identifies concrete actions that start before the next committee meeting. Transformation is won, not announced.

Scope

Five blocks that structure the diagnosis

The Assessment is not limited to one layer. It covers the complete data ecosystem and connects findings between dimensions, because real problems rarely live in just one.

Architecture and platform

Existing platforms, integrations, data model, automation, technical scalability, costs, debt and obsolescence.

Governance and organization

Roles, ownership, decision processes, committees, organizational maturity to govern data and real adoption level.

Quality and DataOps

Quality rules, pipelines, versioning, monitoring, automation level, observability and change management.

Exploitation and consumption

How value is published to the business, what tools are used, what KPIs are generated and how governed the consumption is.

Security and custodies

Functional/platform/infrastructure separation, access controls, traceability and usage principles.

How we work

Four phases in eight weeks

A short, intensive and verifiable methodology. It combines field work (interviews, inventories, technical review) with executive validation sessions. The result is always a decision base, never an orphan document.

01
Methodology phase
Verified AS IS

Structured diagnosis of the real state: architecture, platform, governance, organization, quality, DataOps and exploitation. Picture verified with evidence, interviews and document review.

02
Methodology phase
TO BE target architecture

Definition of the target model — capabilities, technical structure, governance model and architecture principles — aligned with the real business strategy and adoptable with the client's resources.

03
Methodology phase
Comparative scenarios

Where the architectural decision is relevant, 2 or 3 alternative scenarios are built, evaluated by value, risk, cost, dependency and adoption capacity.

04
Methodology phase
Prioritized roadmap

Wave plan with quick wins, maturation phases, investment criteria and recommended next step. Something concrete that starts the following week.

The Assessment does not deliver a report.

It delivers the first decision the organization can defend.

Deliverables

What the client takes away at the end

Verified AS IS diagnosis

Real state with technical evidence and cross-validation by area. The honest base on which everything else is built.

TO BE target architecture

Capabilities, technical structure, governance model and principles. The vision defensible before business, leadership and committee.

Comparative scenarios

The 2-3 relevant alternatives with objective criteria. The client's final decision is argued and traceable.

Prioritized roadmap

Wave roadmap with quick wins, dependencies, milestones and real sizing. What starts the first month and what comes next.

Executive summary

The synthesis for leadership. The transformation fits in fifteen minutes of committee or it will never be approved.

Next step recommendation

DATUM, Data Architecture, Data Governance, Platform or specific programme. The Assessment opens the next conversation, it does not close it.

Results

What changes when the diagnosis is done

Common verified vision

Business, technology, governance and leadership share a single picture of the data state. Meetings stop starting with arguments over what the problem is.

1 single corporate AS IS
Defensible investment decisions

Every euro spent on transformation has explicit value, risk and dependency arguments. The portfolio stops being a list of projects.

Criteria signed by Committee
Executable roadmap

Identified quick wins with prioritized sequence and real sizing. Transformation starts with something concrete, not with announcements.

12–24 month roadmap
Reduced implementation risk

Alternative scenarios make the architectural decision be taken with complete information, not with the best available projection.

2–3 scenarios evaluated
Solid base for the next phase

DATUM, data architecture, platform or governance. What follows starts here, with AS IS and TO BE already validated.

Why Anteodata

Five differentiators that change the final result

01
Integral vision of the ecosystem

Architecture, governance, quality, DataOps, security and exploitation thought of as one piece. We do not produce partial diagnoses that ignore how problems connect.

02
AS IS verified, not declared

We combine interviews, technical evidence and real inventory. If something cannot be verified, it is documented as a hypothesis. Without an honest picture there is no defensible decision.

03
Scenarios with criteria

Where the architectural decision matters, alternatives are delivered evaluated by five explicit criteria. The final recommendation is always the client's, not the consultant's.

04
Landing capability

The TO BE is designed to be implementable with the client's resources. If it cannot be executed, it is not useful architecture.

05
Partial credit if it continues in DATUM

The Assessment investment is partially credited if the client decides to implement DATUM. The diagnosis is not a sunk cost if it opens the next phase.
